I've been using a phrase lately that seems to land with people: orchestrated momentum.

It came out of conversations with leaders who weren't short on AI activity. They had pilots. Experiments. Someone had built a chatbot. Someone else had automated a workflow. Plenty of motion.

But it wasn't accumulating. One thing wasn't building on another. When attention moved on, the pilots quietly faded. They had motion without momentum.

There's a human cost to scattered AI work that I don't think gets talked about enough.

When experiments pop up without a shared thesis, people fill the silence with their own stories. Usually anxious ones. Is this thing going to replace me? Why is nobody explaining where this is heading? The scattergun approach doesn't build belief. It doesn't rally people around a bigger vision. If anything, it amplifies the fear that AI is coming for their jobs, because nobody's articulating what AI is actually _for_ here.

Whereas when there's a clear intent, when someone can explain how AI creates value and what that means for the people doing the work, something shifts. Not just strategically. Emotionally. People can see themselves in the future you're describing.

I think the missing piece is usually orchestration. Not control, exactly. More like conducting. You're not playing every instrument. You're creating the conditions for people to play together, in time, toward something that sounds like more than the sum of its parts.

In practice that means someone holding the whole picture. A shared thesis about where AI creates value. Governance that lets people move faster with confidence rather than slowing everything down. Feedback loops so experiments inform the next experiment.

Without that, AI work stays scattered. And scattered work exhausts organisations without transforming them.

I've been thinking about what changes when AI can generate almost anything.

When generation becomes cheap, clarity becomes expensive. The hard work isn't producing output. It's knowing what output to produce. It's deciding what should exist and why.

AI generates possibilities and humans decide what matters.

That's true at every level. For individuals, the craft shifts from pure making toward curating. For teams, from velocity to coherence. For leaders, from directing work to designing the conditions where good work emerges.

There's a deeper shift happening too.

Software used to be a tool. You picked it up, used it, put it down. The human was always in control.

AI is different. It acts. It responds to situations in ways that weren't explicitly programmed. It can represent your brand, your values, your voice, whether you've thought carefully about those things or not.

When software becomes an actor, you need to think about its behaviour the way you'd think about a team member's behaviour. What should it do when it's uncertain? What values should guide its responses?

This is systems design. It's culture design. It's not work you can delegate to a pilot project.

I suppose orchestrated momentum is what happens when an organisation gets this. When clarity of intent flows through the system. When AI amplifies human judgment rather than replacing it. When automation creates space for work that actually matters.

Not motion. Momentum. The kind that builds. The kind that has direction, and brings people along with it.

But something profound happens when AI agents enter the picture. Documentation stops being about looking backward. It becomes the rails on which intelligence runs - both human and artificial.

Welcome to documentation as infraculture. The cultural foundation that makes scaling intelligence possible.

But transformation happens when documentation becomes the tattooing mechanism for the entire organisation - human and artificial alike.

Think about it: every time we onboard someone new, we're trying to transfer our organisational wisdom. Every time an AI agent needs to understand our business, it also needs those same principles embedded just as deeply.

This isn't about replacing human judgment. It's about freeing humans from explaining the same context repeatedly, so we can focus on creating new insights. Vision documents that agents consume, process playbooks that become executable skills, domain knowledge that feeds both onboarding and automation - all of these amplify human thinking rather than replacing it.

The difference? Human brain tattoos fade without reinforcement. Digital brain tattoos are permanent and infinitely reproducible. Each update makes them sharper, clearer, more powerful. And someone has to do the thinking that creates and evolves them.

## From Code to Capability

Here's an uncomfortable truth: codebases aren't moats anymore.

Any competent team with modern AI tools can replicate features in weeks. The syntax that took years to accumulate? It's commodity now.

But our documented capabilities - the _how_ and _why_ of our business encoded as agent skills - that's different. That's infraculture; it lifts the entire team.

When documentation defines how we qualify leads in our specific market, handle support with our voice, make decisions within our risk framework… we've moved from protecting code to cultivating capability.

The new IP isn't what we've built. It's how we think, collectively.

## Clarity as Competitive Advantage

AI has no taste. It's infinitely capable and utterly generic. Ask it for marketing copy, get marketing copy. Ask it for strategy, get Fortune 500 mad libs.

Our competitive advantage isn't having AI. Everyone has AI.

Our advantage is clarity of thought, documented and accessible. Our specific and relevant take. This is why humans become more valuable, not less. We're the source of taste, judgment, and differentiation. We create the insights worth scaling. We maintain the clarity that keeps the organisation unique. Agents execute our thinking at scale - but they still need us to do the thinking.

The organisations that win won't be the ones with the most agents. They'll be the ones whose agents understand - deeply, specifically, uniquely - what makes that organisation itself. This understanding comes from humans who know why, not just what.

That's when documentation stops being about the past and starts being about possibility.

That's when infrastructure becomes infraculture.

We used to think of visualisations for teams as boxes and lines. Org charts. People reported to people, and that was about that.

I've never felt like this was enough. Reporting is one lens on how work happens, but what about influence? Communication lines? Collaboration? Process? Where are the bottlenecks? Who is underutilised, either in terms of workload, skills, or simply raw potential?

But now, as AI systems of every flavour are taking on responsilibities, those old diagrams are next to useless. They don't even necessarily approximate the relative cost centers, or come anywhere close to showing how the work gets done.

The question isn’t who reports to whom anymore.

It’s: "who is doing the work, how, and why?"

## From Org Charts to Workforce Operating Systems

The static org chart was built for a different era. An era where change was occasional and roles were slow to evolve. But today’s organisations need to adapt weekly, sometimes daily. Especially when people work cross-functionally, and crucial parts of the team never sleep.

In this new world, we need something more dynamic. A live, evolving map of responsibilities, flows, and feedback loops.

Not just who someone is and who they report to, but what they’re doing — what are the loops they're a part of, where are the opportunities, gaps, bottlenecks and risks?

We need visibility.

This is the premise of [ORTO.team](https://orto.team), which represents a way of breaking down and visualising work that I've been rendering in my mind for, well, years now. Someday it may become tool to build a Workforce Operating System, reflecting how hybrid human–AI teams actually get things done.

Not who sits where.

But who does what, and how that work aligns with what an organisation stands for. Values. Growth. And All That.

## Mapping the Invisible Work

Most of the critical work we do these days isn't represented on an org chart.

It lives in Slack threads, Figma files, various automations, and LLM outputs we copy and paste.

- Who’s owning the customer experience loop?
- Where is automation quietly propping up an entire department?
- Which AI agents are doing things no one’s reviewing?

These aren’t edge cases. They’re the new normal.
And they’re invisible unless we start mapping work, not titles.

## Modularity, Not Monoliths

Core to the ORTO.team concept is the idea of modular roles. Because roles evolve as capabilities change. Roles evolve because people grow.

As AI improves, responsibilities shift.

As strategies evolve, roles reconfigure.

As teams learn, the system must adapt.

Roles shouldn’t be static. They should be strategic.

Humans and agentic AI are alike in this way.

- Align daily work with values and objectives

We’ve long thought of automation as something tactical — speeding up workflows, reducing manual error, shaving time off the margins. But that’s just the beginning. We've all been doing Digital Transformations since around the start of the century. Welcome to the era of Automation Transformation.

## Loops: Rethinking Flow

Most automation today is linear. Inputs go in, outputs come out. Fewer clicks. Faster throughput.

But real change happens in **loops** — systems that learn, adapt, and reinforce the right behaviour. In transformed organisations, automation isn’t just execution. It’s instrumentation. It’s feedback. It’s improvement baked in.

I started with [bottlenecks](/blog/automate-the-bottlenecks). With attention leaks. With the idea that founders and teams could buy back time by codifying their knowledge and creating flow. That still holds true. In fact, it’s foundational.

But something’s shifted.

It’s not just that we can automate tasks. Or even whole workflows.  
It’s that when we start seeing work through the lens of automation, **we see differently**.  
Patterns emerge. Friction reveals structure and flow. Repetition maps to process. Ambiguity demands architecture.  
And that architecture — how we design teams, tools, and trust — becomes the real leverage.

This is where “automation” begets “transformation”.

I used to think about automation in terms of tools.

- What should we automate?
- Which app connects best with our stack?
- How can I get out of my inbox?

These were useful prompts. They helped me ship faster, build smarter, stay sane.

But now I’m asking different questions:

- What kind of organisation _emerges_ when automation is part of its fabric?
- How do we scale impact without scaling stress?
- What happens when we stop trying to patch processes and start redesigning work itself?

These are not just implementation questions.  
They’re design questions.  
They’re leadership questions.

So here’s the leap I’m making:  
**Automation Transformation** isn’t about tools. It’s about a new operating model.

It means:

- Designing for feedback loops, not just outputs
- Scaling with structure, not just headcount
- Using automation to enhance trust, not avoid it
- Thinking about architecture, not just execution

It's not just about getting more done.  
It's about creating systems that _learn_, _adapt_, and _reinforce_ the work we truly value.

Something that changes not just what we do — but how we think about doing.

It strikes me that so much of the conversation around Artificial Intelligence orbits around the idea of replacement. We hear about AI replacing writers, designers, drivers, and any number of other professions. And understandably, this can trigger a defensive reaction. No one really enjoys the prospect of starting over, or feeling like their skills are suddenly less relevant, do they? Especially when you've poured time and energy into honing those skills.

But what if we shifted the focus a little? Instead of thinking about what AI might _take away_, what if we considered what it could _replace_ that we’d all be quite happy to see go?

What if we aimed AI not at replacing designers, for example, but at replacing… stress?

I know that sounds a bit broad and even a little simplistic. Stress is a complex thing, after all. But bear with me for a moment. Think about the sources of stress in our daily lives. A lot of it, I suppose, comes from the sheer volume of tasks, the constant need to juggle multiple priorities, and the feeling of being overwhelmed.

Could AI help with that? I think it’s possible, and maybe even quite likely. Imagine AI tools that could genuinely streamline workflows, automate the truly tedious and repetitive tasks, and proactively manage schedules to prevent overload. (Think of it like a highly efficient, endlessly patient assistant, but one that understands the nuances of your work and your well-being, not just your to-do list). This isn’t about replacing the creative spark of a designer, for instance, but about removing the administrative friction, the constant context switching, and the pressure to be constantly productive that can erode creativity and lead to burnout.

And stress is just the starting point, isn’t it? Once you start thinking along these lines, other possibilities emerge. What else could we, as a collective, agree that AI ought to replace? Perhaps things like:

1.  **Tedious and Repetitive Tasks:** We’ve touched on this already, but it’s worth reiterating. From data entry to sifting through endless emails, there’s a vast ocean of work that is necessary but frankly soul-crushing. AI could, and arguably should, be taking on more of this, freeing up human energy for more engaging and meaningful pursuits. (It's a bit like automating the bilge pump on a ship, essential but nobody's favourite job).

2.  **The Feeling of Being Overwhelmed by Information:** We live in an age of information overload. Trying to keep up with everything, to filter out the noise and find what’s truly relevant, can be incredibly stressful and time-consuming. AI could be instrumental in curating information, providing personalised summaries, and acting as a more intelligent filter, helping us navigate the information landscape more effectively.

3.  **Predictable and Dangerous Jobs:** Think about roles that are physically demanding, repetitive, or carried out in hazardous environments. From mining to manufacturing, there are many jobs where AI and robotics could not only improve efficiency but, more importantly, significantly enhance worker safety and well-being. (This isn't about replacing human skill, but about removing humans from situations where they are unnecessarily exposed to risk).

4.  **The Inefficiencies of Bureaucracy:** Navigating complex systems, dealing with red tape, and waiting endlessly for processes to complete – these are common sources of frustration and wasted time. AI could be leveraged to streamline bureaucratic processes, improve access to services, and make systems more user-friendly and responsive.

5.  **Loneliness and Isolation (in certain contexts):** This is a more nuanced one, I grant you. AI is certainly not a replacement for genuine human connection. However, for individuals who are genuinely isolated, perhaps due to mobility issues or geographical location, AI-powered companions or virtual assistants could offer a degree of social interaction and support, mitigating some of the negative impacts of loneliness. (It's not the same as a deep friendship, of course, but it could be a lifeline in certain circumstances).

Now, I’m not suggesting this is a simple or straightforward path. There are undoubtedly ethical considerations, practical challenges, and potential unintended consequences to navigate. Even replacing “undesirable” things requires careful thought and planning. We need to ensure that in removing certain types of work, we are creating new opportunities and pathways for people, not simply displacing them into precarious situations.

But I do think this shift in perspective – from AI as a _replacer of jobs_ to AI as a _replacer of the undesirable_ – is a valuable one. It allows us to focus on the potential positive impact of AI, on its capacity to genuinely improve human lives. It’s about charting a course, not through fear of the unknown, but with a sense of pragmatic optimism, towards a future where technology helps us shed the burdens we’d all be better off without. And perhaps, in doing so, we can navigate these new technological waters with a little more collective enthusiasm, and a little less… well, stress.

I think about the people who've seen robotics inch closer for decades, and now the knowledge workers watching algorithms pick up and automate their work. It's not that progress is unwelcome; it's that the human element can get lost in the shuffle.

This is a moment that requires us to pause and consider what automation is really for. Is it to replace us, or to elevate us? I suppose it's less about machines doing our jobs and more about redefining what our jobs could be. If automation can handle the mundane, maybe we can focus on the creative, the empathetic, the distinctly human aspects of work.

Balancing efficiency with employment isn't a simple task. It requires foresight and a commitment to people. Organisations must now take a fresh look at their business models, consider where the new constraints are, for they will surely have moved, and what's to be done. Automation brings consistency, which isn't always the same as quality.

Include the people. Gather insights, ideas, and concerns. Assist before replacement. Uplift before displacement. In many cases, we'll find new systems, enhanced capabilities, and a new, more fulfilling equilibrium.

Embracing the new is not just about adopting new tools; it's about curating an environment that values both innovation and humanity.

Open dialogue is typically a great place to start. Encouraging teams to voice their hopes and concerns can bridge gaps. From there we have a chance to align initiatives with core values, ensuring technology serves our mission, not the other way around.

Balancing new technology (AI in this case, but it could be anything) and human-centric values isn't always easy, but when a big shift comes along, it's necessary.

But what if we designed a tool to help us validate our hunches, and even better, actively help us find and connect with our ideal customers?

Icy Pea was born from this question. It's an early-stage project (open for pre-registrations at [icypea.io](https://icypea.io)) aiming to explore the depths of each target audience. It acts a bit like a small team of observant specialist agents, quietly gathering clues you might overlook or wouldn't have the time to monitor. Then it highlights patterns that you, as a decision-maker, can interpret and refine.

We're always on the lookout for ways AI can empower individuals to do their best work. Icy Pea aims to give you 1:1 outreach superpowers. It won't do all the work for you, and it won't suddenly give you thousands of leads to feed your sales team, but it will help you figure out who you should be talking to and perhaps how best to reach them.

The real magic unfolds when we let AI serve as a flexible mirror, reflecting concepts back at us in unexpected forms. Imagine tossing an idea out to sea and having it return in a new shape, ready for further polish. AI can hand us a fresh angle, and it’s up to us to decide the final details. The human hand still holds the brush. We still decide where the technology ends and our personal imprint begins.

Maybe the key is to approach AI like a stage partner who can step in with a few lines when asked but who would never steal the show. It can amplify our voice, or if we ask it to, it could drown us out. 

We can experiment with AI-generated images or writing suggestions that spark fresh directions. I suppose it’s all about staying curious and ensuring we remain in charge of our creative process.

We can lean on AI to do the heavy lifting, swiftly iterate on concepts we may not have considered, or may not have had the time to consider. But then we add our nuance, context, empathy, and personal history. That’s something algorithms will struggle to match.

In this sense, AI is very much the launch pad, not the destination. Likewise, the outcome is still very much ours, good and bad.

Our instincts become instructions and our curiosity becomes a probability chain. Is this augmented imagination?

If we uplift people first, the business naturally follows, fuelled by a workforce that’s both confident and supported.

I'm not suggesting everything should be automated. People, after all, bring experience, empathy, creativity, and adaptability to the table. Yet, if we can let the code handle the mundane, we're more likely to discover our most human strengths. That's often where the real breakthroughs occur.

Over time the small things can add up to create noise and overwhelm. [Business process automation](/ai-glossary#business-process-automation) can be the antidote. Even little things like unsubscribing from emails you don't read or need, and setting up filters to deal with invoices received, can blow away one of the daily clouds in your sky.

If you do decide to introduce automated systems, consider a gentle approach that respects people's natural rhythms. If the process is too abrupt, it may feel like a sudden and uncomfortable change. But when it's done thoughtfully, we can refocus on the higher-level thinking that truly adds value, both for the individual and the broader organisation.

It's a worthwhile trade, I think: machines handle the busywork, and we get a better shot at what we do best. And maybe that's enough to remind us how, sometimes, letting go of the trivial can uncover the next big thing.

        <title>Building an automation mindset</title>

I often think about how much accumulated time we (humans) spend doing trivial things like transcribing invoice details into an accounting system, for example. I think about this quite intentionally at the moment, because I'm flexing and testing my own automation mindset. Automation is a step beyond the typical business process investment proposition: invest in process now to save us from repitition and errors later.

Checklists are a great example of this. They're not about speed; they're about comprehensiveness and reliability. This matters any time quality is important, and especially so when "quality" is primarily about safety.

Once we have a process in place, we can start to automate it. This is where the real value comes in.

In the distant past I've shyed away from implementing automated processes because doing so seemed cumbersome and error prone. But this needn't be as true anymore.

So the question becomes: what's the cost of **not** automating?

It's addictive once you get started.

Building an automation mindset isn't about eliminating the human element. It's about freeing ourselves (and our teams) from repetitive tasks so we can focus our collective energy on innovation and creativity.

When we adopt AI (or any tool) purely because it's available, we end up with solutions that don't quite fit the way we'd hoped.

Instead, I find it's helpful to treat AI as a partner. A tool that amplifies our [human intelligence](/ai-glossary#human-intelligence). Oftentimes that means taking smaller, slower steps and asking more questions — of both the tool and ourselves. We consider how new systems will feel for the people who use them, and how these changes align with daily routines.

By folding creativity, empathy, and adaptability into our decision-making, we can remind ourselves that technology alone isn't the magic; it only becomes magic when it sparks fresh thinking and reveals paths we hadn't seen before.

Purposeful.

Intentional.

Deliberate.

Considerate.
